This is Part 2 of the Outsourcing Readiness Checklist.

Part 2 covers the remaining questions: Management Bandwidth and Realistic Expectations. These determine whether you can sustain a healthy outsourcing relationship after it starts.

## Category 3: Management Bandwidth

### Question 7: Can you commit to regular sync meetings?

Distributed teams need regular communication. Weekly syncs at minimum. Daily standups for complex work.

This isn't optional. "We'll check in when needed" leads to weeks of misaligned work.

**What regular syncs require:**
- Time zone overlap for live meetings
- Preparation before meetings (reviewing work, preparing questions)
- Follow-up after meetings (updating requirements, unblocking issues)

If leadership is too busy to meet weekly with the outsourced team, the partnership will drift.

**If you can't answer this:** Block time in calendars before signing contracts. If you can't find the time, you're not ready.

### Question 8: Do you have onboarding materials for external teams?

How long would it take a new engineer to become productive on your codebase?

If the answer is "a few months working alongside our team," outsourcing will struggle. The outsourced team won't have that embedded learning time.

**Onboarding materials that accelerate external teams:**
- Architecture documentation (even basic diagrams help)
- Local development setup guide
- Coding standards and conventions
- Key integration points and dependencies
- Domain context (what the product does, who uses it, why it matters)

**If you can't answer this:** Create basic documentation first. Even 2-3 hours of documentation effort saves weeks of onboarding friction.

### Question 9: How will you handle time zone differences?

Most outsourcing involves time zone gaps. This isn't a problem if you plan for it. It's a problem if you don't.

**Questions to consider:**
- What's the overlap window for real-time communication?
- How will async decisions be documented?
- What happens when urgent issues arise outside overlap hours?
- Who's responsible for bridging time zone gaps?

**If you can't answer this:** Map out the time zones explicitly. Decide whether you need a partner with more overlap, or whether you can adapt your processes for async-first collaboration.

## Category 4: Realistic Expectations

### Question 10: Are you outsourcing to add capacity, or to avoid building internal capability?

Both are valid reasons. But they require different approaches.

**Adding capacity** (valid):
- You have internal expertise but not enough hands
- The outsourced work will integrate with existing systems
- Internal engineers will review, maintain, and evolve the code

**Avoiding internal capability** (risky):
- You're outsourcing a core product function you don't understand
- No one internally can evaluate whether the work is good
- You'll depend on the vendor for ongoing maintenance indefinitely

The second scenario creates dependency. If the vendor relationship ends, you're stuck with code no one understands.

**If you're in the second scenario:** Consider hiring at least one internal expert first. They can evaluate vendor work and eventually take ownership.

### Question 11: Do you understand the true cost of outsourcing?

Hourly rates are misleading. The true cost includes:

- **Onboarding time:** 2-4 weeks before an outsourced team is productive
- **Communication overhead:** Meetings, documentation, clarification loops
- **Review and integration:** Internal engineer time spent on code review
- **Rework:** Changes due to misunderstood requirements or context gaps
- **Coordination tax:** Managing a distributed team takes effort

A $50/hour vendor that requires 30% more communication overhead and 20% more rework isn't cheaper than a $70/hour vendor with better processes.

**Calculate total cost, not hourly rate.**

### Question 12: What does success look like, and how will you measure it?

If you can't define success, you can't achieve it.

**Vague success criteria:**
> "The project is successful if the outsourced team delivers good code."

**Clear success criteria:**
> "The project is successful if the patient intake feature is live by Q2, handles 1,000 submissions/day, passes HIPAA compliance audit, and requires less than 10 hours/week of internal maintenance."

Clear criteria let you evaluate the partnership objectively. They also let the vendor know exactly what they're accountable for.

**If you can't answer this:** Define metrics before signing contracts. Both sides should agree on what "done" looks like.

## Final Scoring: All 12 Questions

Combine your scores from Part 1 and Part 2:

**10-12 clear answers:** You're ready to outsource. Start evaluating vendors.

**7-9 clear answers:** You're almost ready. Address the gaps before signing contracts. Most can be fixed in 1-2 weeks with focused effort.

**4-6 clear answers:** You're not ready. Outsourcing now will create friction. Spend 2-4 weeks on preparation first.

**0-3 clear answers:** Stop. Outsourcing will fail. Focus on internal clarity before considering external partners.

## What To Do If You're Not Ready

Being not ready isn't failure. It's information.

If you scored low on this checklist:

1. **Clarify scope:** Run a scoping workshop. Write requirements. Get stakeholder alignment.

2. **Assign ownership:** Identify who will own the relationship. Ensure they have authority and bandwidth.

3. **Create documentation:** Even basic architecture diagrams and setup guides help.

4. **Define success:** Write down what "done" looks like. Get agreement from stakeholders.

5. **Reassess in 2-4 weeks:** Most readiness gaps can be closed quickly with focused effort.

The goal isn't to delay forever. The goal is to start from a foundation that makes success possible.

## Conclusion: Clarity Before Contracts

Outsourcing fails when companies start before they're ready. They blame the vendor. But the real problem was unclear scope, missing ownership, or unrealistic expectations.

This checklist isn't about gatekeeping. It's about setting up both sides for success.

Answer the 12 questions honestly. If you're ready, start evaluating vendors with confidence. If you're not, invest the time to get ready. It's faster than recovering from a failed partnership.

The best outsourcing relationships start with clarity. Build that foundation first.
